The transition to S/4HANA is one of the most demanding projects an organisation running SAP systems can undertake. Regardless of whether a company opts for a classic on-premise implementation or chooses the RISE with SAP model with infrastructure managed by the vendor, the scale of the undertaking remains impressive. Historical data migration, thorough testing, process reconfiguration, training hundreds of users, and finally the nerve-wracking moment of the production cutover.
Can this marathon be turned into a sprint? Not entirely. But the distance can be significantly shortened and the risk of stumbling reduced. The key lies in intelligent automation.
The anatomy of complexity – why are S/4HANA projects so demanding?
Moving to S/4HANA is not a simple software update. It is a fundamental change to the data architecture, process model, and often the entire way of working with the system. In the case of RISE with SAP, there is an additional infrastructural dimension – the organisation moves to a cloud environment managed by SAP.
A typical project covers several critical areas. The first is data migration – transferring information about business partners, materials, financial documents and transaction history. Data must be cleansed, transformed into the new model and validated. The second area is testing – hundreds of business scenarios requiring verification, from simple transactions to complex cross-module processes. The third is configuration – adapting the new system to the specifics of the organisation. The fourth is people – training users and supporting them in the first weeks of working with the new tool.
Each of these areas generates an enormous number of repetitive, time-consuming activities. And this is precisely where automation finds its opening.
UiPath as a transformation accelerator
The UiPath platform, known primarily for business process automation, also proves excellent as a tool supporting implementation projects. Software robots can take on a significant share of the tedious work that traditionally rests on the shoulders of consultants and key users.
“In S/4HANA projects, the biggest challenge is scale,” notes Michał Korzeń, CTO at SNOK. “We have thousands of records to migrate, hundreds of scenarios to test, dozens of configurations to verify. Doing this manually means months of work and inevitable human error. Automation lets us perform the same tasks in a fraction of the time, with repeatable precision.”
Let us look at concrete applications at each stage of the project.
Data migration and validation – the first front of automation
Transferring master and transactional data to S/4HANA requires more than technical extraction and loading. Validation is key – checking whether the data in the new system is complete, consistent and correctly transformed.
UiPath robots can automatically compare records between the source and target systems. They verify balance agreement, check the integrity of relationships between objects, and detect anomalies and discrepancies. Instead of the project team manually reviewing reports, the automation generates a precise report listing items that require attention.
For master data – material masters, business partner data, organisational structures – robots can also support the entry process itself. Bulk creation or updating of records, which in a traditional approach takes weeks, is reduced to hours.
Functional and regression testing – where automation shines brightest
Testing is the area where the benefits of automation are most spectacular. An S/4HANA project requires running hundreds, sometimes thousands, of test scenarios. Some of them must be repeated multiple times – after every fix, configuration change or subsequent migration iteration.
UiPath robots can perform end-to-end tests, simulating the work of a real user. They log into the system, enter data, run transactions, verify results and document the process. A scenario that takes a consultant thirty minutes to execute manually is completed by the robot in a few minutes – and it can be repeated at any time, without fatigue and without mistakes.
Automating regression testing is particularly valuable. When a team implements a fix in one area, it must make sure it has not broken functionality elsewhere. Manually running a full regression after every change is practically impossible. An automated test suite can be run overnight, with a complete report ready by morning.
Configuration and environment comparison
S/4HANA projects typically operate across several environments – development, test, pre-production and production. Maintaining configuration consistency between them is a challenge that grows as the project progresses.
Robots can automatically compare settings between environments, detect discrepancies and generate difference reports. They can also support configuration transport – verifying that all required objects have been moved and that no conflicts have occurred.
“We have seen projects where inconsistencies in configuration between the test and production environments only came to light after go-live,” recalls Jacek Bugajski, CEO of SNOK. “That is a scenario everyone wants to avoid. Automated environment comparison eliminates this category of risk almost entirely.”
User support after production go-live
The moment of switching to the new system, often referred to as go-live, is only the beginning of the next stage. Users must find their way around the changed interface, learn new procedures, and cope with the inevitable teething problems.
Here, UiPath offers an interesting possibility in the form of digital assistants. A robot can act as a guide, prompting the user through the next steps in a complex process, automatically filling in repetitive fields, and verifying the accuracy of entered data before saving. This is particularly valuable for employees who use the system only occasionally and have not yet had time to absorb all the changes.
In the first weeks after go-live, robots can also take on part of the operational load – performing bulk postings, generating periodic reports, and carrying out routine checks. This gives the team space to resolve real problems instead of drowning in day-to-day work.
Automation that stays for the long term
One of the most common mistakes in transformation projects is treating automation as a temporary tool. Robots built for migration and testing purposes are switched off once the project ends, and the organisation returns to manual procedures.
Yet the value of automation grows when it becomes a permanent part of operations. Test robots turn into tools for continuous quality monitoring. Automations that supported migration find application in subsequent integrations and acquisitions. Digital assistants evolve into fully-fledged solutions automating business processes.
“We encourage clients to view UiPath not as a project cost, but as an investment in the organisation’s capacity for rapid change,” emphasises Michał Korzeń. “The S/4HANA system will keep evolving, processes will keep changing, and new requirements will emerge. An automation layer allows you to keep pace with these changes without a proportional increase in headcount.”
Synergy of competencies – why this combination makes sense
Making effective use of UiPath in an S/4HANA project requires a deep understanding of both worlds. One must know the architecture and logic of SAP processes to design sensible automation scenarios. One must also understand the capabilities and limitations of the UiPath platform to build reliable, scalable solutions.
SNOK has combined these competencies for years. As an SAP partner and, at the same time, a UiPath Platinum Partner, the company delivers projects in which both technologies reinforce each other. SAP consultants work alongside automation developers already at the planning stage, identifying the areas with the greatest potential for acceleration.
The results are measurable. A shorter project duration translates into lower costs and a faster return on investment in the new system. Fewer errors mean a more stable production start and less stress for everyone involved. Better-prepared users reach full productivity faster.
Transformation with prudence
The move to S/4HANA, especially in the RISE with SAP model, is a strategic decision with a multi-year horizon. It is worth carrying it out using all the available tools that increase the chances of success.
Intelligent automation with UiPath will not replace experienced consultants or the engagement of business users. But it can free up their time and energy for tasks where human creativity and judgement are truly indispensable. And routine, repetitive work can be left to the robots – faster, cheaper, and without complaint.
